The initial phase of AI implementation is a critical juncture: the decisions made here shape the structure, pace, and success of the entire project. Successful companies therefore approach AI implementation as a clearly guided, step-by-step transformation process that integrates business, organization, and technology.
Generative AI (GenAI), in particular, almost always has an impact that extends beyond individual pilot projects. It transforms processes, roles, governance, and often the entire organization. 1. AI Readiness Check: Assessing the Current Situation & Prioritizing Use Cases

PoCs are primarily learning tools: they make technology tangible, build acceptance, and help refine requirements in a realistic way.
It is important to note that a PoC is rarely ready for direct production use. The next step is therefore a targeted transition to a Minimum Viable Product (MVP). This can only succeed if we consider integration, stakeholder involvement, and operations from the very beginning.
However, this also shows that technical considerations are not the only factor: When AI prepares, supports, or automates decisions, these use cases may fall under the EU AI Act. Accordingly, the MVP must be designed from the outset to meet the relevant compliance requirements, such as those regarding traceability, accountability, and control mechanisms.
To ensure this succeeds, fundamental structures for AI governance and future operations should be established in parallel with the pilot project. These include:
- clear responsibilities,
- clear and comprehensible model and decision documentation,
- initial standards for deployment, monitoring, and access control.
This foundation ensures that AI remains verifiable, maintainable, and compliant with regulatory requirements in the long term.
Important in practice: At this early stage, the main focus is on making AI tangible, gaining experience, and refining the requirements for future production use. Rather than building a comprehensive platform right away, the first step should be to establish a robust foundation on which successful use cases can be developed step by step and later scaled in a targeted manner.
- Current situation: 40% of incoming tickets in an internal IT service department are duplicates, and processing each ticket requires a significant amount of manual effort.
- Procedure: An AI assistant with controlled access to internal knowledge sources (FAQs, knowledge bases, guidelines) was introduced, and tests were conducted using a fixed number of tickets along with clear review and escalation rules.
- Lessons Learned: Hallucinations in responses were significantly reduced through improved prompt engineering.
- Risk: Compliance with data protection and regulatory requirements (EU AI Act & GDPR) for AI-driven workflows and decisions; potential solution: Use of compliant models hosted in EU regions, with documented responsibilities.
3. Scaling and Platformizing Successful Use Cases
Once an MVP proves its worth, the real transformation begins: AI must be moved beyond individual initiatives and integrated into a reusable platform architecture.
In this context, scaling does not simply mean "more models," but above all: centralization, leveraging synergies, and systematic access to relevant data and services.
Specifically, this means:
- Successful models are integrated into production pipelines so that predictions can be delivered reliably and automatically.
- To ensure that AI deployment can scale as effectively as possible, recurring data and model components are centrally managed and standardized, for example via a feature store. The advantage is that use cases can be implemented more quickly, and consistency is achieved between training and production.
- To ensure operational reliability, models are versioned and documented in a model registry so that changes, approvals, and rollbacks remain traceable. (This is particularly important when developing your own AI platform.)
- Retraining processes are automated to regularly adapt models to new data and changing conditions.
This process may take another few weeks or months, but it is essential for the long-term value of AI implementation. It ensures that additional use cases can be implemented much more quickly, as existing components can be reused.
This development phase gives rise to valuable platform use cases such as a proprietary GPT that is gradually expanded using internal data sources—for example, through document search (“Chat with your Data”) or the integration of knowledge databases. This can already be achieved by augmenting ChatGPT and other “conventional” LLMs or by building a custom AI platform. Which solution works best in practice always depends on the planned use case and should be defined as early as possible in the consulting process so that all resources can be channeled in the right direction.
To make AI as scalable as possible, structured data access and clear responsibilities are required—for example, through modern governance approaches such as Data Mesh. In this model, data is not managed purely centrally; instead, responsibility is shifted to the individual business domains. Data is treated as “data products,” each with its own ownership, quality criteria, and availability via defined interfaces. Especially for the widespread use of AI, approaches like Data Mesh lay the foundation for integrating data quality, governance, and scalability across the entire organization.

In any case, assessing suitability requires specialized domain knowledge and data analytics expertise. What matters most is not the volume of data, but its suitability for the specific problem at hand.
